What Is Vibe Coding and Why Should IT Care?
Vibe coding is the practice of building functional software applications using AI coding assistants with little or no formal programming background. The term emerged in early 2025 as tools like Claude Code, Cursor, Windsurf and GitHub Copilot made it possible for anyone who can describe what they want to produce working code.
The “vibe” part is the key: users describe the feel of what they want, the AI writes the code, the user tests it, gives feedback and iterates. No computer science degree required. No pull requests. No code review. IT should care because these applications often access company data, connect to internal systems and run without any security oversight.
Why Is Vibe Coding Happening Now?
Three things converged in late 2025 and early 2026 that made vibe coding inevitable in every organization with AI tool access.
- Claude Code and Co-work can build multi-file applications with database connections, API integrations and user interfaces from natural language descriptions.
- Cursor and Windsurf turned VS Code into an AI-first development environment where non-developers can navigate and modify codebases.
- Enterprise AI tool adoption put these capabilities on company-approved laptops. Employees who would never have installed a code editor now have access to tools that write code for them.
The result: employees are solving their own problems. They are not waiting months for IT to prioritize their request. They are building the thing themselves over a weekend. GitHub’s security research has documented the growing volume of AI-generated code entering repositories, and much of it bypasses traditional review processes entirely.
What Are the Three Categories of Vibe Coding Risk?
Vibe-coded applications create risk in three distinct areas that IT leaders need to evaluate separately. Each requires a different mitigation approach.
Security risk. Vibe-coded applications routinely contain hardcoded API keys, database credentials stored in plain text and no input validation. As ChiefAI’s advisory practice has observed, it is common to find third-party API tokens sitting in plain Python files on someone’s desktop. No encryption. No secrets management. No access controls beyond “whoever has the laptop.” The OWASP Top 10 security vulnerabilities appear regularly in AI-generated code because the models optimize for functionality, not security.
Operational risk. These applications run on individual laptops or personal cloud accounts. There is no backup, no failover, no monitoring. When the laptop closes, the application stops. When the employee goes on vacation, the business process stops. When the employee leaves the company, the institutional knowledge walks out the door.
Organizational risk. Nobody knows these applications exist until they break. There is no documentation, no support plan, no handoff process. The person who built it is the only person who understands it. If they get promoted, change roles or leave, the tool becomes an unsupported mystery.
Should Companies Ban AI Coding Tools?
No. Banning AI coding tools backfires in nearly every case. ChiefAI recommends governance over prohibition for three reasons.
- It kills innovation. That employee-built dashboard solved a real problem that IT had not prioritized. Banning the tools means that problem stays unsolved.
- It goes underground. Employees will use personal devices, personal accounts and personal API keys. You lose all visibility into what is being built and where company data is flowing.
- You lose the signal. Every vibe-coded application is a signal that a business process has a gap. These are free product requirements from your most motivated users. Banning the tools means you stop getting that signal.
How Do You Govern Vibe Coding Without Killing Innovation?
The answer is a lightweight intake and productionalization process. The goal is a framework that is simple enough that employees actually use it and rigorous enough that IT can manage the risk. Here is the 7-step framework we use with our advisory clients.
Step 1: Business Problem Assessment
Before looking at the code, evaluate the business case. Who uses this application? How often? What problem does it solve? What is the cost of it not working? If the answer is “three people use it once a month and it saves a few minutes,” this might not need productionalization. If it is “the entire sales team depends on it daily,” it needs to move to production immediately.
Step 2: Product Assessment
Is this genuinely new functionality or a duplicate of something that already exists? Could Power BI, SharePoint, an existing internal tool or a SaaS product solve the same problem? Sometimes the right answer is “we already have a tool for this, let us set it up properly” rather than productionalizing a vibe-coded version.
Step 3: Architecture Assessment
Now look at the code. Is it fundamentally sound or does it need a complete rewrite? Check for hardcoded credentials, SQL injection vulnerabilities, unvalidated inputs, missing error handling and data privacy issues. Most vibe-coded apps need significant security remediation but have solid business logic.
Step 4: Architecture and Design Plan
Map out what needs to change. Typical items: move credentials to a secrets manager, add SSO authentication, containerize the application, set up a database with proper backups, add logging and monitoring. This is a planning step, not an implementation step. Estimate the effort before committing resources.
Step 5: Implementation and Testing
Rebuild to production standards. Code review. Automated tests. Security scan. Performance testing under expected load. The original builder should be involved here to validate that the business logic is preserved. This is where most of the engineering effort goes.
Step 6: Deployment and Go-Live
Set up a CI/CD pipeline. Deploy to your cloud infrastructure (Kubernetes, ECS, App Service or whatever your org standardizes on). Configure monitoring, alerting and log aggregation. Run a parallel period where both the laptop version and the production version operate simultaneously.
Step 7: Ongoing Support
Assign ownership. Who maintains this going forward? What is the update cycle? How are bugs reported and fixed? This is the step most organizations skip, and it is the reason half of productionalized apps become abandonware within a year.
How Does This Play Out in Practice?
Imagine an employee at a professional services firm uses an AI coding tool to build an agent that monitors a shared team inbox. It categorizes incoming messages by topic, extracts key dates and deadlines, and flags anything requiring a senior team member’s review. It runs on a laptop using a personal API key.
The application becomes part of the daily workflow. It also has a personal API key with no rate limiting, no audit trail, processes sensitive business communications through a third-party API and has no data retention controls.
The business value is real. The risk is also real. Through the 7-step process, a firm in this situation would typically move the agent to an internal server, replace the personal API key with an enterprise account, add encryption for data in transit and at rest, implement access controls and set up proper data retention. The agent then runs reliably and compliantly, with IT visibility into its operation.
What Role Does a CAIO or AI Governance Function Play?
A Chief AI Officer or AI governance function owns the process of discovering, evaluating and productionalizing employee-built AI applications. Without that function, you get one of two outcomes: either IT bans everything and innovation stops, or IT does not know about anything and risk accumulates.
A CAIO creates the intake process, maintains a registry of AI applications across the organization, sets standards for what needs productionalization vs. what can stay informal and allocates engineering resources for the transition. Anthropic’s research on AI deployment in enterprise environments supports the view that governance frameworks outperform blanket restrictions when it comes to both security outcomes and employee productivity.
What Is the Bottom Line on Vibe Coding Governance?
Your employees are building AI applications right now. The question is not whether to allow it. The question is whether you have visibility into it and a process to manage it. The companies that figure this out first will have a structural advantage: faster internal tooling, higher employee satisfaction and controlled risk exposure.
The companies that ban it will watch their best people leave for organizations that do not.
