Shadow AI Is Already in Your Organization. Here Is How to Find It.

Right now, someone in your organization is building something with AI that you do not know about. They are not hiding it. They are solving a problem, probably one that has been frustrating them for months. They used ChatGPT or Claude or Copilot, tools the company may have even provided, and they built a workflow that saves them three hours a week.

IT has no idea it exists. Neither does their manager. And when that employee leaves, the workflow disappears with them.

This is shadow AI. According to IBM’s research, it represents one of the fastest-growing governance challenges in enterprise technology. And unlike traditional shadow IT, the solution is not simply blocking access.

What Is Shadow AI and Why Is It Different from Shadow IT?

Shadow AI is the use of artificial intelligence tools, automations and workflows that employees create or adopt without formal IT approval. It includes custom GPTs, AI-powered spreadsheets, automated email responders, data pipelines built with AI coding assistants and dozens of other solutions that live outside your technology governance.

The critical difference from shadow IT: these are not just unapproved software purchases. Shadow AI often represents employees doing exactly what leadership asked for. They are automating manual work, improving accuracy and finding efficiency. They are using tools the organization already pays for. The problem is not the innovation. The problem is the invisibility.

Research from Nudge Security found that 98% of organizations report some form of unsanctioned AI use. This is not a fringe problem. It is the default state of most companies in 2026.

What Are the Real Risks of Shadow AI?

Shadow AI creates three categories of risk that compound over time. None of them require malicious intent. Most shadow AI builders are well-meaning employees who simply found a faster way to work.

Most organizations approach shadow AI the way they approached shadow IT: scan the network, audit the tools, block what is unapproved. This does not work for AI. An employee using ChatGPT through a browser leaves almost no network signature. A Python script running on a laptop does not show up in your SaaS management platform.

Redirect

Productionalize

Productionalization means moving it off a laptop, adding proper authentication, building documentation, setting up monitoring and putting a support plan in place. Gartner predicts AI governance spending will reach $492 million in 2026 as organizations move from ad hoc policies to structured frameworks. An effective governance program includes clear policies on which AI tools are approved, a fast-track process for evaluating new tools, training on secure AI development practices and a Chief AI Officer or equivalent role to coordinate across departments.

Organizations that treat shadow AI as a threat to be eliminated will keep playing whack-a-mole. Organizations that treat it as signal, evidence of where AI creates the most value, will build a real AI strategy grounded in what their people actually need.
